Out of that comes the scope and the one number the engagement is measured on, for example the agreement rate between the file's flags and your actual IC decisions.
Structured interviews with your senior deal-makers, anchored on specific past deals rather than stated principles: the one that cleared when lookalikes did not, the burn, the pass everyone still argues about. We show each partner what the model would have said on the same deal and ask what they would change. The reaction extracts what a blank page never does. Every adjective gets chased to a number.
The House View File: dimensions and weights, disqualifying flags with triggers and survivable exceptions, positive signals, anti-patterns, judgment notes on where the rules bend, worked examples, and loading instructions for any stack. Every rule carries the name of the person whose judgment it encodes and the words they used.
Loaded into whatever your firm runs: SharePoint and Copilot, your deal CRM, internal tools. Then quarterly calibration: which flags fired, where the file and the decision disagreed, what to revise, with history re-scored so comparability survives. Heuristics decay; a file nobody maintains is a document, and a file on a calibration cadence is an instrument.
